I can't say what you did.
Not sure what leather you have or your process to dry

But here is what I do, I'll use hot tap water and run it over the holster for a few seconds until it is pliable.
Then in goes the gun with shrink wrap, I work the leather around the the gun.
I leave the gun in for about 30 Min. then remove and allow to air dry for 48 hours. No artificial heat.

I'm not a fan of Neat foot oil I seen to many saddles ruined....

Use Leather New or Lexol & finish with Picards

There is a cleaner & and a conditioner ... try Tractor Supply and similar farm goods stores

you want the conditioner....
